DeFi’s execution layer is concentrating faster than its venues

Recent routing data suggests DeFi’s visible fragmentation masks a more concentrated execution layer. Institutions should assess who actually prices, fills and internalizes order flow—not just which venue receives it.

## The venue is no longer the market

DeFi liquidity appears fragmented across exchanges, chains and automated market makers, but the economic function of execution is becoming more concentrated. The latest indication is that a large majority of trades submitted through a major Solana aggregator are reportedly routed to professional market makers rather than executed solely against passive onchain pools. The precise share requires independent verification, yet the structural implication is already material: the interface displaying a quote may be neither the venue taking risk nor the source of the executable price.

This distinction matters because institutional market quality depends on the execution supply chain, not the branding of the application where an order originates. Aggregators search across pools and competing quotation systems, while sophisticated firms can respond with inventory-aware prices. The resulting user experience remains composable and onchain, but price formation, inventory management and order-flow economics may be controlled by a narrower group of firms than protocol-level market-share data suggests.

## Professional liquidity is not a contradiction

The rise of professional market makers inside DeFi should not be treated as evidence that decentralized markets have failed. It is a predictable response to adverse selection and capital inefficiency. Passive liquidity providers expose inventory to informed flow and price changes between rebalances. A market maker that can adjust quotes, hedge across venues and discriminate among market conditions can often offer tighter execution while committing less idle capital.

That mechanism can improve headline spreads and reduce slippage for ordinary-sized orders. It also moves DeFi closer to the request-for-quote and internalization structures familiar in electronic fixed income and foreign exchange. The difference is that routing logic, settlement and some elements of competition can remain visible or verifiable onchain. Decentralized settlement and professional intermediation can therefore coexist; they address different layers of the transaction.

The institutional question is not whether an intermediary exists, but whether its role is contestable and observable. A market can settle on a public chain while its executable liquidity depends on a small set of proprietary balance sheets. Conversely, concentrated liquidity provision may still produce strong outcomes if routers invite genuine competition, disclose execution logic and prevent privileged access from becoming entrenched.

## Aggregators are becoming market-structure utilities

As execution fragments, aggregators acquire functions resembling smart order routers and market-data consolidators. They determine which liquidity sources are queried, how quotes are compared, what failure conditions apply and whether users receive the price improvement generated by competition. Those choices can matter more than nominal decentralized-exchange volumes.

This creates a new hierarchy of market power. Protocols control pool design and settlement rules. Market makers control inventory and pricing. Aggregators control access to order flow. Wallets and exchanges control distribution. An institutional assessment that measures only total value locked or venue volume misses the bargaining relationships among these layers.

The routing layer may be particularly defensible because it benefits from breadth. More integrated liquidity sources can improve quote quality; better execution attracts more flow; more flow gives market makers a stronger incentive to connect. That feedback loop can concentrate distribution even when the underlying protocols remain open. It also means a router can become systemically important without custodying client assets or operating the settlement ledger.

## Better prices can conceal new dependencies

Professionalization can improve execution while creating three less visible risks. First, liquidity may be more correlated than venue maps imply. Several pools and interfaces can ultimately depend on the same market makers, hedging venues or credit relationships. During stress, apparently independent sources may withdraw simultaneously.

Second, the treatment of order information becomes important. A router or quoting firm may learn trade direction and size before settlement. The relevant safeguards include quote expiry, information-sharing rules, failed-transaction handling and protection against selective execution. Public settlement does not by itself eliminate information asymmetry before a trade reaches the chain.

Third, competition may vary sharply by asset and order size. A high reported share of professional routing says little about the number of firms competing for each trade, their fill rates or the quality of execution relative to a credible benchmark. A single dominant quoter can generate low displayed slippage in normal conditions while leaving the market vulnerable to withdrawal or repricing during volatility.

These are not arguments for preferring passive pools. They are reasons to replace protocol labels with execution analysis. “Onchain” is a settlement characteristic, not a complete description of market structure.

## What institutions should measure

Institutional due diligence should begin with realized execution rather than advertised routes. Useful measures include effective spread, price improvement, fill probability, quote rejection, settlement failure and post-trade price movement. Results should be segmented by asset, order size, volatility regime and liquidity source. Aggregate volume is insufficient because it does not reveal whether routing competition transfers value to the trader.

Concentration also needs to be measured at several layers. Institutions should ask how much flow reaches the largest router, how many market makers quote each pair, whether those firms rely on common centralized hedging venues and how quickly liquidity deteriorates when volatility rises. The distinction between nominal venue diversity and economically independent liquidity is central.

Governance deserves equal attention. Router upgrades, fee switches, preferential integrations and data-access policies can alter execution outcomes without changing the underlying token or pool. Where a small group can modify routing logic, operational controls and change-management procedures become part of market-structure risk.

## A more mature but less romantic DeFi

The strongest interpretation of the latest routing evidence is not that Wall Street has displaced DeFi. It is that DeFi is separating into specialized layers: open settlement, programmable venues, professional risk-taking and concentrated distribution. That architecture can scale because each layer performs the function for which it is best suited.

The uncertainty lies in who captures the gains. If aggregators sustain broad competition and pass better prices to users, professional market making can deepen onchain liquidity without sacrificing open access. If order flow, data and integrations become difficult to contest, DeFi may reproduce the concentration of traditional electronic markets while retaining only the appearance of venue fragmentation.

For institutions, the analytical unit should therefore shift from the protocol to the execution chain. The decisive questions are who sees the order, who prices it, who holds the inventory, where the hedge occurs and who can change the routing rules. Those answers now describe market quality more accurately than the name of the application on the trade confirmation.
